Prompt Idea:

Xanxus' Cradle Affair goes off without a hitch, and he kills Timoteo. Tsuna's never made Decimo, and Xanxus claims that spot instead, handing over Varia to Squalo to manage. Something just doesn't feel right about being Don, though, and no matter how much he drinks and shoots at his new subordinates, being Boss feels hollow and dull. He contemplates what went wrong with the Vongola ten years later, as it burns to the ground behind him and he stands his ground. He briefly regrets not settling for his comfortable Varia life, a few seconds before he goes down fighting under a horde of Millefiore grunts, finally overwhelmed by sheer numbers. [His faithful if overly-loud second-in-command died a few weeks prior, and the rest of his Guardians had already died before Squalo.]

One of those 'what-could-have-been' scenarios. Xanxus is a difficult character to pin down in deeply analyzing writing, but killing your father figure must have some sort of impact, right? And Xanxus was always more suited to Varia, anyway; he isn't one for politics and clever wordplay and sitting down to discuss problems calmly and paperwork. He probably just lights the paperwork on fire, or shunts it over to Squalo.
