If I end up completely abandoning this story, I'll leave this here in case any of you want to do something similar:
-Adhabu finding an unhatched egg of jamaa and sending it to Sarafina, who adopts the whelp
-Mshindi being slain by Adhabu.
-Adhabu and Sarafina marrying.
-Shenzi ruling over the Outlands ala Immortan Joe.
-Since the hyenas no longer live in the Elephant Graveyard, Simba and Co. would instead be stalked by a black dragon, voiced by Mike Myers, being saved at the last minute by the Adhabu and Mufasa with the assistance of the adult Rex, at the cost of half of the skin on its face.
-Scar murdering Mufasa just like in the film.
-Scar letting the Outlanders pillage and rape their way through the Pride Lands, and making Adhabu a gladiator (this is inspired by Jeff Wayne's Spartacus), who ends up befriending several good Outlanders.
-Pumbaa being a pig-like orc (just like 1st Edition), and instead of being a good-hearted idiot he'd be a savage and ruthless barbarian that, nonetheless, would adopt Simba and raise him alongside Timon, who's now a pygmy chieftain (halfling with another name, and black), but still comical to contrast with Pumbaa.
-Nala, a freed Adhabu, Sarafina, Chumvi, Tojo, Tama Mheetu, the Rexes and the now pre-teen jamaa fleeing from the Pride Lands and arriving at Pumbaa's jungle, and promptly attacking the trio before things clear up (and Timon's tribe makes them hesitate long enough).
-Adhabu assembles the Death Marsh warriors, and Pumbaa goes back to the Outlands to unify the orc tribes by force, becoming their king.
-We'd discover that Pumbaa was Shenzi's lover, before she literally stabbed him in the back and left him to rot.
-An army of pygmies, Pride Landers, Death Marshers, orcs and good Outlanders arrives at Jikuwa just as Scar announces his plans for conquest of the continent.
-Instead of being devoured by hyenas, Scar is instead ripped apart by the monsters of the very same arena he made built, although because Shenzi closed the gates to make sure he wouldn't escape.
-Pumbaa raping Shenzi for having betrayed him and contemplating killing her, before deciding that having defiled her is a better punishment. This bites him and the Pride Lands hard in the future.
